Task, role, system.

There are three levels of using AI. Most people never leave the first one.

Level one: task

AI helps you finish one clearly defined assignment. You ask, it answers, you move on. Useful, but every time is a fresh start. You re-explain the context, re-correct the tone, and re-check the facts. The time you save on the work, you spend on the explaining.

Level two: role

AI is trained with specific context, responsibilities, examples, and standards. You write the brief once and keep improving it. Now when the task comes around, AI already knows who it's for, what good looks like, and what to avoid. The output gets better every week instead of starting over.

Most of the value people are missing lives here. It's the difference between asking a stranger for help and working with a teammate who knows your work.

Level three: system

AI supports a repeatable workflow that no longer depends on you managing every step. The notes go in, and the newsletter, the social posts, and the recap come out on a schedule, ready for your review. You're not prompting anymore. You're approving.

A system is a role with a rhythm and a home.

A real example

I run a daily podcast network. At level one, I asked AI to help write an episode. At level two, I trained a writer role on my voice, my audience, the episode structure, and the mistakes I never want repeated. At level three, that writer reads the content calendar, drafts the episode, files it where it belongs, and flags anything that needs my judgment. My job is the final say.

Today seventeen roles like that carry recurring work across my life. None of them started as a system. Every one started as a single task I got tired of doing by hand.

How to move up a level

  • Task to role: save your brief, and add every piece of feedback to it. (Start with how to write a role brief.)
  • Role to system: decide when it runs, where the inputs come from, and where the finished work goes. Then put it on a schedule.

The jump from role to system is usually where people want a builder alongside them. That's a big part of what I do with clients.
